Main Description
| Project team members need to know their specific role for an activity, task, or in the development of an artifact. Having
this information documented and communicated ensures activities and artifacts have accountability, and are performed by the
right person. |
Steps
|
Identify all activities and or deliverables
If the project schedule is avilable, identify all major activities and artifacts. If a project schedule is not
available, collect activities and artifacts by meeting with team members. Attention should be given to activities and
deliverables that are a major component of the lifecycle.
For example, the business requirements document (BRD) must be listed on the RACI Matrix. However, the working files
leading up to the BRD should not be on the Matrix.

List all activities and deliverables
| Using the RACI Matrix template, list all activities and deliverables in the first column. It is customary to list
activities and deliverable in order of appeance in the lifecycle. |
Identify all team members by role
| Ensure all team members are accounted by classifying each in a team role. Roles are based on the accepted roles in OpenUP.
If there is more than one person in a role, do not list varing levels. The RACI Matrix is designed to identify
accountability and should not be used as an HR tool. |
List all roles
At the top of the RACI Matrix, list all roles identified. It is customary to list roles in order of appearance in
the lifecycle.

Identify RACI for each activity/deliverable and role
At the intersection of each activity/deliverable and role, identify that role's accountability using one of four
letters (R, A, C, I). If a role does not have any involvement in the activity or deliverable, leave the intersecting
cell blank.
Recall,
R = Responsible
A = Accountable
C = Consulted
I = Informed

Gain concurrence
Meet with the program or project team and gain the team members' concurrence on their accountability.
First, meet individually to ensure each person has private feedback in the matrix.
Then, meet as a group to ensure all members agree as a group. When there are difference of opinion, work through the
responsibilities and see to gain approval. In stale mate cases, escalate the decision to management for resolution.
Resources from two different departments must be represented by their respective management for concurrence.

Communicate the RACI Matrix
| Email the RACI Matrix and communicate in a general body meeting to ensure all affected persons and department know who is
responsible in carrying out the activitiy or deliverable. Demonstrate the RACI is available for reference and further
discussions. |
